A Dev Team That Asks for Tokens Instead of People — Will Headcount Become Tokens?

In one project I saw, the development team started asking for token funding instead of additional headcount.
(Here, tokens means the cost, or usage, of running AI.)
Every Company Is Short on People
Probably every company is like this, but they are always short-handed. People say it is hard to find a job, so I am not sure why companies keep complaining about a labor shortage. I have worked at companies too, and there are always lots of projects and always lots of work.
I have worked at companies of many sizes, from a tiny startup to the publicly listed company I am at now. The smallest had only five people. Four of them were executives, and in practice I was the only developer. I was so busy turning several people’s ideas into reality by myself that it was exhausting. Even twenty-four hours a day was not enough. The company that got investment after gaining some recognition had a development team of about ten. Because it was a startup, every time we came back from meeting one investor or one customer, the development schedule and scope changed. Keeping up with that schedule and scope was always overwhelming. The company I am at now has a very large development team. But it also has just as many projects. Really, a lot. Even to my eyes, the volume is huge. I understand why the dev team asks for more people.
A Dev Team That Asks for Tokens Instead of People
But recently, in a project I was following, I saw the development team asking for an increase in AI usage costs. In the past, the natural thing would have been to ask for freelancers or outside developers. This time it was not that. It was a request for more tokens.
Getting more tokens produces better development performance than seating one more outside developer. There is also an enormous difference in time for getting up to speed and following up. If you just give AI the tokens, understanding a project will take a day at the very longest. (If you seat a person, they would need at least one to two weeks to get to know the project and the environment.)
From the development team’s side, it cuts the time spent explaining and the human cost. Naturally(?), they can also count on stable development performance. There is no reason for a development team not to make this choice and this request.
The Math Works for the Company Too
What about from the company’s side? Bringing in one outside developer costs more than you might think. On a monthly basis, it is roughly 1.5 times the salary of a developer at the same level. The freelance market already pays more per hour than regular employees, and it also takes a lot more than you would expect in management costs and risk costs. Yet no matter how many extra tokens you give the development team, it will not even reach one month of an outside developer’s pay, and the risk is carried by the internal development team, so management costs fall considerably. (In truth, from the company’s point of view, outsourcing and freelancers carry many costs.)
Adding to the development team’s headcount is the same story. Hiring a person brings many incidental costs beyond salary. In my view, the attitude of a development team asking for tokens is a win-win for both the company and the development team.
The Output I See Firsthand
I am building many programs and producing a lot of content with AI. A lot of what I do now is driven by personal curiosity and experimentation. So it is focused more on satisfying my own appetite for exploration than on becoming real services. That is why I can be quite adventurous. The range of risk I can take is wide. I do not carry much responsibility for risk. Even so, it shows a surprising amount of output and performance. Many of the services I build and offer would take a typical company at least a year to develop, even at the quickest. That is how it looks from my experience at development companies and as a PM. Prism Studio, a photo editing solution, is no less than Photoshop. And the time it took to build it was about two days. (If I handed it to a company, it would probably take six months or more, almost a year.)
From this standpoint of mine, a development team that asks for tokens is only natural, and I think that is the right direction. If anything, I wonder whether teams that do not will come under criticism going forward.
Coders Can Become Tokens Anytime
Going further, why should a company keep a development team at all? Why can’t the current employees be replaced with tokens? It is a frightening thought, but I do not think there is a big reason. Not 100% of them can be tokenized, but a great many can. I think that is a flow that cannot be stopped. The reason it cannot reach 100% is that, for now, someone who understands development still has to give work to the agent (an AI program that does work in place of a person). I think even I can produce this level of output only because I have been in development and led development teams for a long time. For an ordinary person (without development knowledge), it would take a lot of trial and error, more tokens, and more time. On top of that, companies have their own know-how and work flows. Replacing that with AI would be impossible without someone to manage and control it. (Couldn’t even that be replaced someday?)
I think at least a large number of development teams can be tokenized. A role commonly called a coder I think can certainly be tokenized at any time. What is more, the tokens will probably do it better.
Many of the projects that come to market from now on will be priced on the assumption that headcount has already been tokenized, and will start being traded at lower prices. Probably no one and no company will be able to stop that flow.
If We Can’t Stop It, We Fill It with Project Count
What can a company do so as not to tokenize its current staff? Would banning AI work? Probably not. As I said earlier, projects will probably already be priced and traded on the assumption that tokens are used, so that cannot stop the tokenization of headcount.
What I think is the best method is for the sales team to win five or ten times as many projects. And the development team clears projects at five or ten times the speed. Then the lowered price per project is made up by the number of projects. That is what I think is right.
The development team should quickly build an environment where AI agents can be used well, raise project completion speed by about five times, and use that as proof for the sales team to win five times more.
However, there is no basis for the idea that the sales team can simply win more. I have not confirmed whether the market has that much demand. It is just the logic of a development team, pure and simple: sales only has to bring in more.
It is easy to talk… I said it so easily, but how much trial and error will this take? Still, I think it is a flow that cannot be reversed. What we need now may be to bring the market and the development companies up to the same speed.
